AI Tools for Pool Builders: How a 13-Person Company Automated Without Adding Headcount

A 13-Person Pool Builder Running on AI
John and Cat Trice co-own Arrowhead Deck and Pools, a full-service pool construction and outdoor living company based in Scottsdale, Arizona. Since 2008, they’ve grown to 13 employees, earned 15+ industry awards, and now complete over 400 projects a year across new pool builds, remodels, decking, pergolas, and full outdoor living spaces in Maricopa County and beyond.
“I’m not a developer. Claude wrote the vast majority of the code behind everything…
My job is to understand the problem clearly enough to describe it and to know when the output is right.” — Cat Trice
Cat runs operations, and over the past year she’s quietly built one of the most sophisticated AI stacks in residential construction. While not a developer, Cat uses several tech tools such as Claude, Make.com, and JobTread’s API to power custom tools for territory-based scheduling, AI-generated sales renderings, automated lead follow-up, and daily job health reporting — with JobTread sitting at the center of it all.
The result: a 13-person team running systems that previously would have required a full development and operations staff.
The AI Tech Stack
Her core AI tools are:
Cat uses each LLM differently. Claude handles anything that touches code or JobTread’s API. ChatGPT is used for ideation and drafting. Gemini generates images and graphics.
On the automation side, she uses:
With HeyGen, she’s built three AI team members: Kimmy (sales rep), Mike (project manager), and Rich (sales manager), who appear in client-facing and internal training videos throughout the pipeline.
JobTread connects all of it.

What She’s Built
SiteVisit App
Off-the-shelf scheduling tools like Calendly, HighLevel, and Acuity couldn’t handle Arrowhead’s territory-based routing needs, so Cat built her own. When a prospect enters their address, the app validates it against the service area using Google Cloud API, identifies which sales rep owns that zip code territory, pulls that rep’s live availability directly from their JobTread iCal feed, and lets the customer book a slot. The appointment lands directly in JobTread, routed to the right rep, with zero manual dispatch.
PoolVision AI
A sales rep fills out a simple web form with the customer’s address and project details. Make.com pulls a satellite image of the actual property, sends it to Gemini with the project specs, and gets back a photorealistic rendering of the finished backyard. That image gets stitched into a branded before/after video with music and the company logo, then posted automatically as a comment on the customer’s JobTread job. Total time: about 15 seconds. The rep can share it with the customer before they even leave the driveway.

AI Sales Manager
This is an AI-powered coaching system built on JobTread’s API, Supabase, and the DataX MCP server. It scans all 374+ active jobs daily, reads client conversations for buying signals and objections, and posts personalized coaching notes inside each JobTread job with exact scripts and closing techniques pulled from the company’s Closing Trail playbook. It also includes a commissions calculator with a JobTread sync button, so reps always know where they stand on earnings without anyone pulling a report. Reps open JobTread and everything is already there.
Kim AI SMS Agent
Three Salesmsg AI agents cover each pipeline stage: lead to appointment, appointment to estimate, estimate to close. Tags trigger and remove contacts from each workflow automatically, so every lead gets followed up with at every stage, every time, without fail.
Weekly Job Health Report
Every Monday, a plain-English AI briefing goes to leadership covering budget overruns, missing bills, and uncollected balances across all active jobs. It pulls data via GraphQL, filters by status, and delivers it without anyone having to run a report.
Phase-Specific Client Videos
HeyGen videos, triggered by task types in JobTread, cover nine remodel phases from Chip Out through Pool Filling. Three onboarding videos are also live: What to Expect After Signing, Introduction to Arrowhead, and Your Pool Construction Journey.
The AI Results
PoolVision AI generates finished, branded videos in about 15 seconds per customer. The AI Sales Manager scans 374+ active jobs every day, something no human was doing before. The Kim SMS Agent follows up with every lead at every pipeline stage without exception.
The bigger picture is operational leverage. Cat says, “We’re a 13-person company running systems that would have required a developer, a business analyst, and a sales coach to maintain two years ago. AI closed that gap almost entirely.”
Her Advice for Pool Builders and Contractors Getting Started with AI
“Start with the problem, not the tool. Before you open any AI app, write down the three most painful, repetitive things you deal with every week. Then ask AI to help you solve one of them.”
For anyone new to using AI with JobTread, Cat’s guidance is practical and direct.
And for pool builders and contractors already using JobTread, she says, “Your job data is structured gold. Every job, every budget line, every task status, every comment, AI can read and act on all of it through JobTread’s API. If you’re not connecting JobTread to your automations yet, start there.”

FAQ: AI for Pool Builders Using JobTread
Yes, and Arrowhead Deck and Pools is proof. With 13 employees and 400+ projects a year, Cat Trice built automated scheduling, AI-generated sales renderings, lead follow-up, and weekly job health reporting without a developer. Pool builders specifically benefit because the project lifecycle from site visit to permit to construction phases maps well to automation triggers.
The best fit depends on your workflow, but pool builders need software that handles project phases, subcontractor scheduling, client communication, and job costing in one place. JobTread is built for residential construction trades and works particularly well for pool companies because its API allows custom automations like territory-based scheduling and phase-triggered client videos that off-the-shelf tools can’t support.
Claude handles code and API integrations. ChatGPT works well for drafting and ideation. Make.com and Zapier connect your systems together. For pool builders specifically, the highest-impact starting points tend to be automated lead follow-up (so no prospect falls through), AI-generated property renderings for sales appointments, and automated job health reporting for owners managing multiple active builds.
AI doesn’t replace your estimating judgment, but it can eliminate the manual work around it. Tools like JobTread’s API can pull live job data into custom dashboards and reports. For scheduling, Cat built a territory-routing app that pulls rep availability directly from JobTread and lets customers self-book, eliminating manual dispatch entirely.
No. Cat’s approach was to clearly describe the problem to Claude and let it write the code. The skill required is understanding your own workflow well enough to explain it — not knowing how to code. Most pool contractors already have that knowledge; they just haven’t connected it to the right tools yet.
